5 Signs Your Performance Review Process Is Broken (And What To Do About It)

Every engineer I've spoken to has a version of the same story.

They worked hard all year. They shipped meaningful things. They helped teammates, navigated ambiguity, and delivered under pressure. Then review season hit — and suddenly, they couldn't remember most of it. What they *could* remember felt vague, too small to mention, or impossible to quantify on the spot.

The review felt like a test they hadn't prepared for, even though the studying was supposed to be the job itself.

1. Everyone scrambles to remember what they did

If engineers are going back through Jira, Slack, and their commit history three weeks before reviews just to reconstruct a timeline of their work — the process has already failed. Work worth recognising shouldn't require archaeology.

What to do: Build a logging habit *during* the work, not after. Capture the event, your specific contribution, and the outcome within 24 hours of each significant moment. Two minutes now saves two hours in November.

2. Impact lives in the manager's memory, not the record

When an IC's promotion case depends on their manager's ability to recall and articulate their contributions accurately — that's a single point of failure. Managers have ten other people's work to track. Recency bias is inevitable, not malicious.

What to do: Make the IC the source of truth for their own impact. Structured logs that the manager can review directly — not reconstruct from memory — change the dynamic entirely.

3. "Strong Performer" is the highest bar most people aim for

If your levelling system is effectively a binary (met / exceeded), many engineers will default to the minimum viable review. There's no incentive to document nuance when the outcome is the same anyway.

What to do: Introduce structured evidence requirements for higher levels. Calibration briefs that show *specific* contributions — with outcomes — make the difference between bands legible and defensible.

4. Cross-functional contributions disappear

The best engineers often do their most valuable work across teams — unblocking a partner squad, helping design de-risk a decision, writing documentation that saves future engineers hours. None of this shows up in a single manager's view.

What to do: Track cross-functional collaborations explicitly. A peer calibration matrix — who did you meaningfully work with, and what did you accomplish together — turns invisible work visible.

5. Calibration meetings are debates, not decisions

If your calibration sessions are people arguing from gut feeling about whose team members "deserve" what ratings, you don't have a calibration process. You have a political negotiation.

What to do: Arrive with standardised evidence. When every IC has a one-page brief with quantifiable outcomes, calibration becomes a comparison of data — not a contest of advocacy skills.
